What is consultative selling?

Consultative selling is a sales approach in which the seller acts as an advisor, diagnosing the buyer's situation through questions and listening before recommending a solution that fits the problem they uncovered.

Many named methodologies, such as SPIN Selling and value selling, build on the same idea and add structure to it. The seller earns the right to recommend by understanding the buyer's business first.

Why does consultative selling matter?

B2B buyers can read a product page without a seller. What they cannot get on their own is an outside view of their own problem: what it costs them and what similar companies tried. A consultative seller brings that view, so the meeting is worth the buyer's time, and a proposal built from the buyer's own words is easier for a champion to defend internally.

How does consultative selling work? An example

A seller at Contoso Payroll meets the finance director of a retailer with stores in four states. She skips the demo and asks how payroll runs today and what an error costs. The director mentions that overtime rules differ by state and corrections take two people a full day each cycle. The seller plays the problem back and proposes a session with the operations lead before showing any product.

What are the principles of consultative selling?

  • Diagnose before you prescribe. No recommendation until the seller can describe the problem, its cost and who owns it in the buyer's words.
  • Ask, then listen. Open questions and follow-ups do most of the work, and the buyer does most of the talking in early calls.
  • Bring an outside view. Share what similar companies did and what went wrong for them, so the buyer learns something in every meeting.
  • Recommend only what fits. Propose the part of the offer that solves the problem found, and say so when the fit is weak.

How do you run a consultative sales conversation step by step?

  1. Prepare a point of view. Research the account and write down two or three likely problems, so the first questions are specific.
  2. Explore the problem and its impact. Ask how things work today, what breaks, what it costs and who else is affected.
  3. Play it back. Summarize what you heard and ask the buyer to correct it before you suggest anything.
  4. Recommend and agree a next step. Link each part of your proposal to a problem the buyer named, then book the next meeting with the people it affects.

How do you measure consultative selling?

  • Discovery calls with documented pain, impact and decision process in the CRM
  • Talk-to-listen balance on recorded discovery calls
  • Conversion from first meeting to qualified opportunity
  • Proposals that quote the buyer's own stated priorities
  • Win rate on deals with completed discovery compared with deals without it

Consultative selling: frequently asked questions

What is the difference between consultative selling and solution selling?

They overlap. Solution selling usually starts from a known set of problems your product solves and looks for them in the account. Consultative selling starts wider, with the buyer's situation, and may conclude that only part of your offer fits, or none of it.

What are examples of consultative selling questions?

How do you handle this today? What happens when it goes wrong? Who else is affected? What have you already tried? What would need to be true for this to be worth fixing this year? Each one asks the buyer to explain their world before you describe yours.
