What is a deal review?

A deal review is a structured session in which a manager and seller inspect one opportunity against agreed criteria, test whether it will close as forecast, and agree the actions that improve its odds.

Unlike a pipeline review, which scans many deals for the forecast, a deal review goes deep on one opportunity, often using a qualification framework such as MEDDICC as the checklist.

Why does a deal review matter?

Sellers tend to be optimistic about their own deals, and CRM fields rarely show what is missing: an economic buyer nobody has met, a competitor gaining ground, a legal step no one has started. A regular deal review brings those gaps into the open while there is still time to act. It is also where much of the best coaching happens, because the manager can teach judgment on a real opportunity, and the agreed actions give the next review a clear starting point.

How does a deal review work? An example

A manager reviews a large late-stage deal with the account executive and a solution engineer. Walking through the qualification criteria, they find a confirmed champion and a strong technical win, but no meeting yet with the CFO and no view of the procurement process. Deal room data shows the finance contact has not opened the business case. They agree two actions: the champion arranges a CFO meeting, and the rep maps the procurement steps before the forecast call.

How do you measure deal reviews?

  • Share of priority and commit deals reviewed before forecast calls
  • Agreed actions completed before the next review
  • Stage or close-date changes after a review
  • Win rate and forecast accuracy for reviewed deals compared with unreviewed ones
  • Qualification gaps found per review, by criterion

Deal review: frequently asked questions

What is the difference between a deal review and a pipeline review?

A pipeline review scans many opportunities to check coverage, stage progression and the forecast. A deal review examines one opportunity in depth, testing qualification, stakeholders, competition and the close plan, and ends with specific actions for that deal.

What questions should you ask in a deal review?

What problem is the buyer solving, and what happens if they do nothing? Who is the economic buyer, and have we met them? How will the decision be made and approved? Who else is being considered? What has to happen, and by when, for the deal to close on the forecast date?

How often should deal reviews happen?

Review priority and late-stage deals on a regular cycle, often weekly or every two weeks in the run-up to the forecast, and add a review whenever a deal changes stage, slips a date or gains a new stakeholder. Consistency matters more than length.
